What Xero Practice Manager does
How this gets licensed is the first thing to understand, because it decides whether the product is free or costs more than most of its competitors. Xero Practice Manager, now presented as Xero Partner Hub plus Practice Management, is included at no charge for firms at Silver, Gold or Platinum status in the Xero partner program. Bronze partners and firms outside the program pay $149 a month for up to 10 users, with a 14-day trial. Partner status is earned by the volume of client subscriptions a firm carries on Xero, so the practical rule is that a firm with a substantial Xero client base pays nothing and a firm with a handful of Xero clients pays a flat fee that a five-person practice could beat elsewhere. That asymmetry, rather than any feature, is what puts most firms on it.
The product itself is job, time and billing. Work is set up from job templates with assigned staff, deadlines and milestones. Staff record time by duration or with a start-stop timer, and that time converts into progress or final invoices that post through to the firm's own Xero organisation along with payments and client details. A custom report builder covers jobs, time, costs, productivity and recoverable costs, which is more reporting depth than most workflow-first tools offer. A beta AI assistant called JAX surfaces financial insight on the home screen.
The limits matter more for an American firm than for the Australian and New Zealand practices the product was shaped around. There is no client portal inside Practice Manager, no document request loop and no e-signature, so document collection happens in a separate tool. There are no US tax software integrations, and the Xero Tax and Workpapers products that complete this stack in other markets are not US offerings, which leaves a US firm with job, time and billing bolted to a Xero ledger and nothing that knows what a 1040 is. The interface and the custom report builder are long-standing and show it, and Xero's own positioning treats Practice Manager as a partner program benefit rather than a product with its own roadmap.
Karbon is the comparison most firms make, and it is the more capable product. Karbon carries client records, email triage, work management, time and billing in one place, is built for a global base including US firms, and integrates with tax software Xero Practice Manager does not touch. It also costs real money per seat, which is exactly why Silver-and-above partners keep choosing the free option. Financial Cents and Canopy both offer the portal and US tax integrations Practice Manager lacks, at prices a small firm can compare directly.
The inherited dated tier holds. Xero is a serious vendor with ISO 27001 certification, SOC 2 reporting and mandatory multi-factor authentication, and the product is maintained rather than abandoned. It is dated in the sense that matters here: adopting it today means accepting a narrower feature set than any current competitor and betting a US practice on a stack whose compliance pieces do not exist in this market. For a Xero-committed firm at Silver or above it remains a rational free choice. For anyone paying $149 a month for it, better options exist at that price.
